The Delegation Ladder: From Doing Tasks to Owning Outcomes

Delegation is not a switch you flip. It is a ladder you climb, moving from handing off small tasks to handing off entire outcomes. Knowing which rung you are on makes the next step obvious.

Rung one: do exactly this

At the bottom, you assign specific tasks with specific instructions. The assistant executes precisely what you describe. This is where every relationship starts, and it is fine, but it still requires a lot of your direction.

Rung two: handle this category

As trust builds, you hand off whole categories of work, the inbox, the calendar, social posting, rather than individual tasks. You set the rules, they manage the area within them.

Rung three: own this outcome

Higher up, you delegate results rather than activities. “Keep our response time under an hour” instead of “reply to these messages.” The assistant decides how, you care about the outcome.

Rung four: anticipate and improve

At the top, a trusted partner not only owns outcomes but spots problems before you do and improves the process without being asked. This is where delegation becomes true leverage.

Climb deliberately

You cannot start at the top, trust is earned rung by rung. But knowing the ladder exists keeps you moving upward instead of staying stuck assigning individual tasks forever.
